Client Overview
A Knowledge Gap Between a Global R&D Team and China’s Retail Ecosystem
The Context
Massimo Dutti and Zara both belong to the world’s largest fashion retail group Inditex (Spain), operating more than 5,600 stores across 96 markets. China is one of Inditex’s most important overseas markets, and Tmall is a core online channel.

The Problem
The group-developed OMS was designed and developed at the Spanish headquarters, and its Tmall integration interface was built 4–5 years earlier. Many APIs had already been deprecated or upgraded by Tmall, while the Inditex R&D team was far away in Spain, with limited real-time awareness of China platform rule changes, API replacement logic, and business pitfalls.
What they needed was not simply a system,
but a local expert who could translateChina retail complexity
intoglobally executable R&D specifications
← That is ShopEx.
Challenges
Three Gaps: Why a China Retail Knowledge Partner Was Needed
Platform Knowledge Gap
Over 4–5 years, Tmall had upgraded and deprecated APIs at scale, breaking Schema interfaces and TOP API call chains. The R&D team in Spain could not track these platform-level changes and needed local experts to translate interfaces and fill knowledge gaps
Global Architecture × China Ecosystem
Inditex OMS used a unified global architecture, but China’s e-commerce ecosystem includes many local features such as Qimen protocol, Qianniu customer service, Cainiao waybills, and Tmall promotion engines that cannot be directly mapped to global design
Practice Translation Across 12+ Scenarios
For 12+ scenarios such as product publishing, order sync, cancellation interception, address modification, and e-waybills, implicit China e-commerce rules such as promotion allocation, concurrent cancellation, and waybill privacy had to be translated into API specifications global R&D could understand
Consulting Scope
China Retail Practice Translation Across 12 Scenarios
ShopeX’s role was not simply doing a project, but serving the Inditex R&D team as the translator of China retail knowledge— breaking down Tmall’s implicit rules, API traps, and business practices scenario by scenario, and turning them into knowledge documents directly usable for global development.

Deep Dive
Deep Dive: Three-stage Order Cancellation Model
Order cancellation is one of the most complex concurrent scenarios in China e-commerce. The shipment/cancellation race condition can create financial interpretation differences between Tmall and SAP. ShopeX fully broke down the three-stage logic and financial discrepancy handling rules for Inditex’s R&D team, a typical example of local practice translation.
P1
Pre-shipment Cancellation
When the order is pending payment or pending shipment, the consumer cancels directly on Tmall. The system releases inventory and terminates the transaction automatically, with no logistics involvement.
Key Points
• Partial cancellation requires recalculating promotions and gifts
• SKU changes may trigger warehouse routing recalculation
• Split payments require precise allocation of discounts, tax, and freight
P2
Post-shipment Interception
The order has shipped but has not been received. The system must identify instant-refund orders and call courier APIs to intercept parcels.
Key Points
• In warehouse: OMS calls in-warehouse intercept API
• Out of warehouse: OMS calls out-of-warehouse intercept API
• In delivery: coordinate courier recall or rejection
P3
Shipment & Cancellation Race
WMS marking shipped and Tmall receiving a cancellation request may occur nearly simultaneously, causing inconsistent states between platform and internal systems.
Financial Difference Handling
• Tmall: order cancellation = no revenue record
• SAP: sales order + return order appear as a pair
• OMS must perform deferred revenue correction
Deliverables
Knowledge Asset Deliverable List
Each deliverable document functioned as an independent guide to China retail practices. It was not merely a development manual, but a knowledge asset helping the R&D team in Spain understand China e-commerce rules. It included interface specifications, sequence diagrams, key parameters, API pitfall notes, and ISV permission considerations.
Scenario 1: Full product lifecycle management
Creation/editing/publishing/delisting/deletion + video upload, including handling solutions for three major pitfalls: SKU attribute errors, overly long aliases, and category authorization.
Scenario 2: Inventory synchronization
One Inventory unified inventory calculation system, incremental/full synchronization strategy, and Reference Schema definitions.
Scenario 4: Order acceptance & confirmation logic
OMS order acceptance rules, including split orders, gifts, purchase-limit checks, and other business rules.
Scenario 5: Order status synchronization
Two-way order sync between Tmall and OMS to ensure status consistency.
Scenario 6: Order cancellation
Three scenarios: pre-shipment cancellation, post-shipment interception, and concurrent race condition, including a complete 17-page demo document.
Scenario 7&12: E-waybill & logistics callback
Cainiao e-waybill integration (standard + privacy), covering waybill retrieval, printing, and logistics status callback.
Scenario 8: Address modification
Buyer address change / seller address change / SKU modification scenarios, including Qianniu integration and consistency checks.
Knowledge Output Beyond Product Delivery
This was not a system implementation project. With over a decade of deep China retail experience, ShopeX acted as the translator of China e-commerce knowledge for Inditex’s Spanish R&D team. Across 12 business scenarios, 8 knowledge documents, and 30+ APIs, ShopeX delivered not code but a cognitive framework for global teams to understand China retail complexity.
This proved that ShopeX’s core value goes beyond the product itself: based on deep understanding of China retail, ShopeX provides global enterprises with comprehensive China business knowledge support. This is the essence of ShopeX’s global capability.
